I haven't done too much work on the HAAS lately , just a few wires and it should be a functioning 3 axis mill.
Just got a little discouraged with the tool changer, so I hope somehow studying what you have done will help
me get mine working.

Been thinking about building and adapting a twin arm changer to it instead, but that is another project all together.

Twin arm changer Does it mean you stay with Z axis in save position

An there is an arm which does the movement ?
Then you may like to read www.wallacecompany.com/machine_shop/Shizuoka/
where i got a lot of inspiration and part of my work is derived from that solution.

You save a lot of trouble if you don't have to move the Z axis ;)-

The other toolchanger that may be of interest is the Triac one I wrote for cncbasher

That has 2 pneumatic rams which move the carousel out to below the spindle and then up and down to do the tool change
The spindle stays in the same place throughout

It is simple to implement, because each ram had a switch at either end of the travel, just requires waiting until it is fully
extended or fully retracted before doing next bit.

Exactly , the Z axis goes to tool change position and that's it.
I found some really neat Cam box type changers that handle the tool change in one rotation.
Even has a output shaft where you can mount switches to take care of the other operations, like tool release and clamp.
But they are very expensive.
The only thing that may be complicated is indexing the tool magazine.

I put a bid on a surplus twin arm unit, if I don't win it I may just rework what I have and make the carousel rise and fall. like the Triac.
But I am going to try to make what I have work also as it is.
